Explore mode · the detail behind the demonstration

The methods, evidence, and controls.

The presentation is deliberately linear. This is the reference layer: how each workflow works, what the AI is uniquely doing, what can fail, how a human validates it, and the files needed to reproduce the examples.

Status matters: these are tested personal prototypes with invented data—not claims of routine production use at Chase. Production use would require approved tools, approved sources, security review, and the control owner for the relevant workflow.
The three workflows

One decision thread, three jobs for AI.

Each package includes a manual mode for a weak internal harness and a fuller tool-connected mode. Every output ends in the same triage: verified, directional, or needs human review.

Centerpiece · the Lenny’s analysis engine

From a content archive to a reusable reasoning system.

The differentiator is not a longer prompt. It is a purpose-built context system that prepares the right evidence before the model argues with the draft.

624distinct posts + episodes
15,669typed evidence fragments
4,367opposing-view pairs
345guest profiles
Build pass 01Extract

What AI reads: each post or transcript in a frozen subscriber-archive snapshot.

What it creates: typed frameworks, claims, contexts, applications, caveats, contrarian positions, and dated source attribution.

Build pass 02Connect

What AI compares: positions across the corpus, not just within one episode.

What it creates: cross-corpus synthesis plus explicit pairs of people who disagree. This makes tension a retrieval primitive—not an improvised debate.

Query timeRetrieve

What the tool reads: the actual claim, decision, and conditions in the new draft.

What it brings back: a relevant defender, critic, evidence snippets, source/date, and the condition that would change the decision.

Human gateVerify

What the model must say: whether each claim is verified, directional, or needs human review. Generated dialogue is labeled synthesis—not a quote.

What the leader owns: whether the evidence applies, what changes, and what test or decision date follows.

1 · Parse the draftFind the claim and what must be true.
2 · Search by meaningUse semantic retrieval plus static topic and guest indexes.
3 · Prefer disagreementRank opposing positions and conditional defenses.
4 · Assemble the panelReturn defender, critic, source, date, and caveat.
5 · Revise the decisionTurn the objection into a test, threshold, or stop condition.

The context is layered so the model stays sharp.

Layer
What stays there
Why it matters
Fast layer
hot index
Topic map, synthesis, guest index, and the rules for the common stress-test path.
The usual job is fast and compact; the model does not reread an archive to answer one question.
Evidence layer
on demand
Guest profiles, typed chunks, frameworks, and disagreement pairs fetched only when relevant.
The model gets enough context to reason, without drowning the claim in unrelated material.
Source layer
escape hatch
The local licensed source archive and public source references. The raw archive is not shipped.
When a support claim is unclear, the system can trace downward instead of guessing or inventing authority.
One level deeper · the actual implementation

Build-time intelligence, run-time restraint.

The expensive work happens once. The portable panel then runs locally over compact artifacts, so a new strategy draft does not trigger a fresh archive-wide model call.

Pass 01 · per sourceClaude Sonnet via the Batch API

A resumable, lower-cost pass extracts eight typed record classes from each post or transcript. This converts long prose into consistent evidence units without asking one giant prompt to remember the corpus.

Pass 02 · cross corpusClaude Opus synthesis

A second model compares extracted positions across sources, builds guest profiles and topic synthesis, and produces explicit disagreement pairs. The more capable pass is reserved for the smaller, harder comparison job.

Retrieval · two formsSemantic index + portable local skill

The parent system uses Voyage AI embeddings for meaning-based search. The portable version trades vector search for static, grep-able guest, topic, synthesis, and disagreement indexes—and makes no API call at query time.

Why this is different from “ask four experts.”

Dimension
Generic prompt
Purpose-built tool
Memory
Depends on what the base model happens to recall.
Uses a frozen, inspectable corpus transformed into structured evidence.
Panel selection
Picks famous names or similar viewpoints.
Optimizes for relevant tension: a real defender, a real critic, and a useful condition.
Attribution
May imitate a voice or produce an unsourced “quote.”
Labels synthesis, preserves source and date, and refuses named authority without retrieval.
Failure behavior
Sounds confident even when the evidence is thin.
Falls back to unlabeled lenses and marks what needs human review.
Reuse
One long conversation that must be recreated.
A compact skill plus indexed artifacts that can be invoked across many decisions.

Operating model

Useful because the human boundary is explicit.

AI performs high-volume interrogation and synthesis. It does not own truth, authorization, customer impact, people decisions, or the consequences of a strategy.

Production inputs stay inside approved tools and approved data boundaries.
Use read-only, minimum-necessary access unless a separate workflow authorizes a write.
Sanitize demos; never live-pull sensitive tickets in an executive meeting.
Label invented data, AI synthesis, directional estimates, and unresolved claims.
Never name, rank, or score individuals in Team Pulse.
Require source-linked human review before a theme or panel claim reaches leadership.
Define success, stop, and escalation criteria before a pilot begins.
If evidence is insufficient, say so; do not complete the pattern with plausible prose.
Reproducible working files

Everything needed to recreate the examples.

Each workflow package includes its instruction file, complete or generated sample input, expected output, validation checklist, known failure modes, and both manual and tool-connected operating modes.
